They just went through a complex RFP and were trying to tame an existing overbearing supplier. Time was of the essence because contracts were expiring soon. It was no surprise that their first question to us was, \u201cWhere do we begin?\u201d<\/p>\n<p>In this kind of engagement, we usually start with a simple question like, \u201cWhat do you want to achieve?\u201d Our client stated that they wanted to bring their supplier under control. They mentioned that they got great information from the RFP, and they wanted to use it to squeeze their supplier. They explained various threats and sanctions they could impose as well as incentives they could offer to get the supplier back in line.<\/p>\n<p>However, their biggest problem wasn\u2019t\u00a0<em>how<\/em>\u00a0to do so, but\u00a0<em>what<\/em>\u00a0they were actually trying to achieve. It\u2019s one thing to say, \u201cTame the existing supplier,\u201d but it\u2019s another to define that.<\/p>\n<p>One of the most common issues we see when consulting with clients about their deals is a lack of definition around success. Ambiguity creates opportunities for disappointment. If you\u2019re not specific about what success looks like, you can\u2019t evaluate a deal you\u2019re negotiating.<\/p>\n<p>When we ask clients to define what a successful deal looks like for them, it\u2019s not uncommon to hear things like:<\/p>\n<ul>\n<li aria-level=\"1\">More revenue<\/li>\n<li aria-level=\"1\">Reduced costs<\/li>\n<li aria-level=\"1\">Protecting the margin<\/li>\n<li aria-level=\"1\">Growing the business<\/li>\n<li aria-level=\"1\">Winning the deal<\/li>\n<\/ul>\n<p>Without specificity, none of that matters. Therefore, the real question is, \u201cHow will you measure success?\u201d<\/p>\n<p>Let\u2019s assume you and your boss decide that \u201cmore revenue\u201d is the primary objective of your upcoming negotiation. If you get one more penny of revenue, will you be happy with that deal? Will your boss be happy? Someone will likely be disappointed in this scenario, even though, technically, you got more revenue.<\/p>\n<p>It\u2019s not enough to set a specific target for what you\u2019re trying to achieve; you need to also set a specific limit for what you\u2019ll accept before you reject or even walk away from a deal. (Again, \u201cmaximum amount\u201d or \u201cleast amount\u201d are not specific enough.)<\/p>\n<p>Being specific in what you\u2019re trying to achieve will help you in a variety of ways:<\/p>\n<ol>\n<li aria-level=\"1\"><strong>It creates alignment.<\/strong>\u00a0Specificity helps ensure that everyone is clear on exactly what you\u2019re trying to achieve.<\/li>\n<li aria-level=\"1\"><strong>It helps you understand flexibility.<\/strong>\u00a0By setting specific targets and limits, you know what kind of flexibility you have on positions.<\/li>\n<li aria-level=\"1\"><strong>It helps you evaluate a deal.<\/strong>\u00a0Only once you know what success looks like can you evaluate how well you did.<\/li>\n<\/ol>\n<p>So, what do you do the next time you wonder,\u00a0<em>Where do I begin?<\/em>\u00a0Start by defining what success means to you. Be specific.
